I spent most of my career on the buyer's side of this problem, running IT inside a hedge fund. So when I started talking to compliance, operations, technology, and legal leaders across the industry, I already knew the shape of what they were about to tell me. It was the same story every time. Adoption had outrun anyone's ability to track it, review it, or approve it. Shadow AI wasn't a future risk. It was already inside the walls, in browser tabs and plugins and side accounts no one had signed off on.

The structural point kept coming up. Enterprise software sprawl took years to build and had real friction along the way: procurement gates, provisioning rights, budget chains, security reviews. AI tools have none of that. Anyone with an email address and a credit card can put company data into a model this afternoon.

The discovery problem arrived before the oversight infrastructure did. Every SaaS vendor is embedding AI on its own release cycle, so the tools your teams already use become AI tools overnight, with no change window and no memo. The people who were supposed to answer for it were being asked to sign for an estate no one had a map of.
